There's an 11% who make AI actually work. Here's what they did first.

There's a version of the next year where your AI budget actually changes how the work gets done. Where the boardroom update about being an "AI forward company" won't feel performative.

Only about 11% of companies are living in it.

McKinsey put a number on the rest. Most are stuck in adoption and automation, tools switched on, pilots live, and the operation underneath running the same way it did before. The invoice still routes the way it always has. The exception still lands on the same person's desk.

The 11% aren't smarter or better funded. They understood one thing early: an automation is only as good as the process underneath.

An agent is capable of reinventing how work gets done. But point it at a workflow drawn up for a person clicking through screens, with all the handoffs and approvals and workarounds a human needed, and you get that same workflow back, slightly faster, with a license fee attached. The intelligence is real. It just has nowhere better to go.

So the companies pulling ahead do the unglamorous part first. Before they scale anything, they look at the actual work, the decisions, the sequence, the reason a step exists at all, and they redraw it for what an agent can do instead of what a person used to do. Then the tool goes on top.

That's the whole gap between the 11% and everyone else. Not the technology, not the budget. The willingness to redesign the process before automating it.

You're early enough for this to still be a choice. The pilots are live but the operation isn't locked. Decide what the work should look like when something intelligent is running it, and build toward that instead of paving over the process you already had.

You might even find processes that you never needed in the first place.

The agents can reinvent your operation. They just can't do it on a map you drew for someone else.
